How we cut onboarding time by 70% with guided setup
Six months ago, it took a new team an average of 3.5 days to get value from our product. Today it takes under a day. Here is how we did it.
The problem
Our activation rate had plateaued at 34%. Interviews revealed the culprit: an empty workspace. New users didn’t know where to start, so they didn’t.
What the research told us
We ran 42 interviews and watched 300 session recordings. Three patterns stood out: people wanted examples, they wanted to invite teammates early, and they abandoned long forms.
“Show me what good looks like, then let me make it mine.” — a customer in research session #17
The solution: guided setup
We replaced the empty state with three templates tailored to the user’s role, a checklist that celebrates progress, and an invite step after the first win instead of before it.
- Role-based templates
- Progress checklist with milestones
- Contextual tips instead of a product tour
Results
Activation rose from 34% to 58%. Time-to-value dropped 70%. And support tickets about “getting started” fell by half.
